Prototype gaps and follow-on capture

Problem

After completing the prototype implementation and validation, several gaps and risks were identified but not yet catalogued — particularly around YAML schema versioning, dashboard migration paths, and adapter compatibility boundaries. Without a documented gap analysis, the team risked carrying forward untracked assumptions into the pilot milestone, where these issues would surface as blocking surprises rather than planned work items.
